Davies & Associates, LLC — a U.S. immigration law firm running 11 websites across 8 markets — entered its next growth phase with a classic problem for any multi-site ecosystem: no one was certain which sites were measuring correctly, or which ones were quietly competing with each other. I took on the role of SEO & GEO Consultant, rebuilt the entire measurement infrastructure map, and personally executed the first cross-domain link sprint. The Challenge
Davies & Associates operates 11 domains serving 8 different immigration markets — the flagship English-language usimmigrationadvisor.com, plus regional satellite sites (.vn, .sg, .ph, .jp, .co.uk, eb5visaindia.com/.in, globalcitizenshipservices.com, and 2 properties in Italy). After years of expansion, the ecosystem had accumulated more than 20 tools and connectors — GA4, Google Tag Manager, Search Console, SEMrush, Ahrefs, Moz, Cloudflare, plus operational platforms like Google My Business (16 locations), QuickBooks, and LinkedIn Ads — but no single map recording which site connected to which account.
The most concrete consequence: 5 of 11 properties (.co.uk, both GA4 properties for .sg, .ph, .vn) reported zero conversion events for six straight months despite real traffic — nearly half the ecosystem was "blind" to whether customers were actually reaching out. usimmigrationadvisor.vn, the Vietnam market site specifically, had genuinely on-target content (Vietnamese-language guides for EB-5, K-1, green cards) but almost zero clicks across most of its 16-month history — with the cause still unclear: content, technical, or measurement.
The Approach
At this scale of ecosystem, I didn't start by writing new content — I started by building a single source of truth, then diagnosing the real cause before acting. The guiding principle throughout: measure first, fix structure first, rewrite content last — because most of D&A's problems weren't actually about content.
1. Building a Web Estate Registry — a single map for 11 sites
I used Windsor.ai as the central hub, connecting GA4, Search Console, SEMrush, Ahrefs, Moz, and Google PageSpeed for every site simultaneously, then cross-checked against the Cloudflare accounts, hosting, and GTM containers actually running on each page — not just what was documented. The result is a living registry that shows exactly which site is missing which connection.
2. Diagnosing from data, not assumption
Before proposing any change, I pulled 30-day live data plus 6-8 month trends across all 11 sites, cross-referenced against real SERPs (not just tool metrics) to separate "misreporting" from "genuinely not ranking." That process overturned an initial assumption: usimmigrationadvisor.vn looked like a content problem, but turned out to be a link authority problem — Google didn't yet trust the site enough to rank content that was already correctly targeted.

- Registry audit: Inventoried all 11 domains and 20+ tools/connectors, cross-checking the GA4/GTM/Cloudflare/hosting accounts actually running on each site — surfacing several outdated GTM containers to retire and one site double-tagged with two live GTM containers running in parallel on .sg.
- Cross-site performance report: Pulled 30-day data plus 6-8 month trends via Windsor.ai (GA4 + Search Console) across the full estate, cross-checked against live SERPs to confirm 9 specific issues — from cannibalization across hundreds of EB-5 queries on .com to AI Overview obscuring 4 of 6 core keywords.
- Root-cause diagnosis for .vn: Confirmed .vn wasn't lacking content but lacking link authority (very low domain authority, only a handful of referring domains) — pivoting the strategy from "rewrite content" to "build links."
- Deployed 6 inbound links from .com → .vn: Rolled out the first cross-domain link sprint, completing 6/6 ahead of the original schedule; caught and fixed a PHP syntax error on a source page that surfaced mid-rollout.
- Built a GA4 key-event roadmap: Pinpointed the exact reason 5 sites reported zero conversions — not a lack of traffic, but undefined key events in GA4 even though GTM/GA4 were otherwise running correctly — and handed off a roadmap to enable tracking for .sg, .ph, .vn, .co.uk.
